When is an AI agent not really an agent?
Marketing hype is calling everything an agent, but mislabeling automations or souped-up chatbots as agents is a governance failure waiting to happen.
The term 'AI agent' is being plastered on everything from basic workflow triggers to single-LLM wrappers, echoing the 'cloudwashing' era of the early 2010s. That era had real consequences: billions spent on faux transformations, leaving organizations with rigid architectures and unmet promises. Today, 'agentwashing' threatens to repeat that cycle, but with higher stakes due to AI's impact on core business processes and regulatory scrutiny.
What an AI agent really is
A genuine AI agent must exhibit four characteristics: autonomy in pursuing a goal, multistep behavior with planning and adaptation, ability to adjust to feedback, and capability to act by invoking tools and APIs that change state. Systems that simply route prompts to an LLM and pass output to fixed workflows are useful automations, not true agents.
The risks of agentwashing
When vendors market deterministic workflows as autonomous agents, executives may approve investments expecting minimal human oversight. In reality, they procure brittle systems needing heavy supervision, leading to misallocated capital, misaligned strategy, and unanticipated exposure. Risk, compliance, and security teams may under-specify controls due to a false understanding of system capabilities.
Common signs of agentwashing
Be wary if a vendor cannot explain in clear technical language how agents decide what to do next. Watch for architectures relying on a single LLM call with minimal glue code, or promises of 'fully autonomous' processes that still require humans to monitor and approve critical steps. If stripping the branding reveals traditional workflow automation plus stochastic text generation, it's likely agentwashing.
How to avoid the trap
Organizations must be disciplined: name the behavior as agentwashing, demand evidence over demos, tie vendor claims to measurable outcomes (autonomy levels, error rates, governance boundaries), and reward vendors that are honest about limitations. True agentic AI is rare; supervised automation with clear guardrails is often preferable — as long as everyone is clear about what is being deployed.
The cloud era taught us that accepting labels in place of architecture leads to technical and financial debt. With agentic AI, the blast radius is larger. Enterprises that succeed will insist on technical and ethical honesty from the start.
